Reconciles the "pluginify everything" refactor (moving provider adapters, platform adapters, and terminal backends out of core into plugins/) with 267 commits of main. main had 515 edits across 635 files; our branch moved 98 files into plugins/. The dangerous class was main editing files at OLD paths that we relocated — handled below. STRUCTURAL DECISIONS - ai-gateway + vercel_sandbox: honored main's PR #33067 deletion. Dropped our orphaned plugins/terminals/vercel/ dir and all 3 stale vercel refs that survived in pyproject (workspace member, [all] entry, uv source). - tools/lazy_deps.py: kept main's version. Our branch deleted it incompletely (WIP) while main has 30 live callers + active maintenance. main's intent won. - agent/agent_runtime_helpers.py: COMBINED — main's atomic swap+rollback snapshot envelope wraps our pluginified registries-based anthropic imports. - agent/credential_pool.py: took our plugin-hook indirection AND ported main's api_key_path_explicit OAuth-masquerade security fix INTO the anthropic credential_pool_hook (it was pluginified from a pre-fix base and would have been silently dropped otherwise). - hermes_cli/model_switch.py, hermes_cli/models.py: took main's logic (cached_provider_model_ids, AI-gateway removal) then re-applied our pluginify import rewrites (agent.bedrock_adapter/anthropic_adapter -> registries namespace lookups) since those modules moved to plugins. - tools/terminal_tool.py: took main's version (vercel_sandbox deletion) then restored our lazy registry resolution for modal + daytona environments (both moved to plugins; main's direct imports would crash at runtime). - nix/checks.nix: kept both — our hermetic-boundary checks + main's messaging-variant discord.py guard. - pyproject.toml: plugin extras as workspace members (ours) + main's new wecom extra; vercel removed throughout. - uv.lock: regenerated with `uv lock` (not hand-merged); 233 packages. VERIFICATION - Zero conflict markers anywhere. - Exhaustive 17-moved-module grep: no dead imports of relocated modules in core. - Import smoke test: all hot core modules import clean. - Targeted tests (21 files incl. credential_pool, anthropic plugin, run_agent, project_metadata): pass. - 3 credential_pool security tests rewired to register the real plugin hook (core tests don't trigger plugin discovery): pass. - Full suite: remaining failures are pre-existing on premerge-oh-god (telegram collection error: setUpModule MagicMock __code__) or environmental (matrix DNS/e2ee-deps, network) — NOT introduced by this merge. Major Subsystems
Agent Loop
The synchronous orchestration engine (AIAgent in run_agent.py). Handles provider selection, prompt construction, tool execution, retries, fallback, callbacks, compression, and persistence. Supports three API modes for different provider backends.
Prompt System
Prompt construction and maintenance across the conversation lifecycle:
prompt_builder.py— Assembles the system prompt from: personality (SOUL.md), memory (MEMORY.md, USER.md), skills, context files (AGENTS.md, .hermes.md), tool-use guidance, and model-specific instructionsprompt_caching.py— Applies Anthropic cache breakpoints for prefix cachingcontext_compressor.py— Summarizes middle conversation turns when context exceeds thresholds

Provider Resolution
A shared runtime resolver used by CLI, gateway, cron, ACP, and auxiliary calls. Maps (provider, model) tuples to (api_mode, api_key, base_url). Handles 18+ providers, OAuth flows, credential pools, and alias resolution.
Tool System
Central tool registry (tools/registry.py) with 70+ registered tools across ~28 toolsets. Each tool file self-registers at import time. The registry handles schema collection, dispatch, availability checking, and error wrapping. Terminal tools support 6 backends (local, Docker, SSH, Daytona, Modal, Singularity).
Session Persistence
SQLite-based session storage with FTS5 full-text search. Sessions have lineage tracking (parent/child across compressions), per-platform isolation, and atomic writes with contention handling.
Messaging Gateway
Long-running process with 20 platform adapters, unified session routing, user authorization (allowlists + DM pairing), slash command dispatch, hook system, cron ticking, and background maintenance.
Plugin System
Plugin-first architecture: every optional capability lives in its own installable Python package under plugins/ as a uv workspace member. The core codebase (agent/, hermes_cli/, gateway/, tools/) never imports from a hermes_agent_* plugin package directly — plugins register capabilities into typed registries during register(), and the core queries those registries at runtime.
Registry types: auth_providers, transport_builders, platform_adapters, tool_providers, model_metadata, credential_pools (in agent/plugin_registries.py), plus existing specialized registries (platform_registry, tts_registry, image_gen_provider, etc.).
Discovery sources: ~/.hermes/plugins/ (user), .hermes/plugins/ (project), pip entry points, and uv workspace members. On NixOS, loadWorkspace discovers all workspace members from uv.lock automatically.

Cron
First-class agent tasks (not shell tasks). Jobs store in JSON, support multiple schedule formats, can attach skills and scripts, and deliver to any platform.
ACP Integration
Exposes Hermes as an editor-native agent over stdio/JSON-RPC for VS Code, Zed, and JetBrains.
Trajectories
Generates ShareGPT-format trajectories from agent sessions for training data generation.

Design Principles

This chain means tool registration happens at import time, before any agent instance is created. Any tools/*.py file with a top-level registry.register() call is auto-discovered — no manual import list needed.
